Experience Versus Expertise: Finding An Active Shooter Response Trainer

In November 2014 classes in session at Jewitt Middle School in Winter Haven, Florida.  Suddenly, the teachers were notified to enact lockdown procedures, there is an active shooter in the school.  Moments later two police officers begin entering the classrooms with handguns drawn.

Panicked students begin texting their parents letting them know that there is an active shooter in the school.  Terrified parents begin responding to the school.

A short time later emails start going out from the school to parents letting them know that it was just a drill, not a real active shooter incident.  Understandably, the school begins getting phone calls from irate parents, demanding to know why they were not notified in advance.

In response to the blowback, the Winter Haven Chief of Police told a local news station “It is very important that when you do your drill, you do it without knowing it is a drill.  How you train and how you prepare is how you are going to react when everything goes bad”

A Polk County school spokesperson told the same media outlet “Unfortunately, no one gets advanced notice of real life emergencies”.

Both of these statements drive home the difference between experience and expertise.  These justifications show that they do not know how to safely conduct reality based training.

Just because someone is a veteran police officer or school administrator it does not mean that they are qualified to conduct this type of training.

NOT AN ISOLATED INCIDENT

Sadly, this is not the only time something like this has happened.  The Wall Street Journal published an article that detailed troubling incidents that have occurred across the country.  The common theme is every incident is the training was being conducted by well-meaning instructors who do not how to safely and effectively run reality based active shooter response training exercises.  The common misconception is that just because someone has worked in law enforcement, they know what they are doing.

This is clearly not the case.

EXPERIENCE VS. EXPERTISE

Many people think that experience and expertise are synonymous.

They are not!

Experience is basically knowledge that is accumulated from doing something for an extended period of time.  In contrast, expertise is having a high level of skill in a specific, usually pretty narrow, field.

To be an expert, you must have experience BUT just because you have experience it does not mean you are an expert.

A person who has experience in a broad field, law enforcement, does not mean expertise in a specific area of that field, reality based active shooter response training.  To take it even further, just because someone has experience conducting this type of training for police it does not mean that they have the skillset to effectively train companies and facilities in the private sector.

WHERE TO START

There was  a recent survey of security directors from companies with more than 500 employees.  The survey results showed that  active shooter is the number one security concern for their company.

Many companies and facilities are realizing that they need to prepare for this threat, but they don’t know where to begin.  So they end up reaching out to friend who is a veteran police officer  to see if they can provide the training.  Sadly, the end result is what happened at Jewitt Middle School….

In my next blog, I will discuss what you need to find a qualified instructor.  An instructor who the expertise relay the information in a positive, empowering way.  An instructor who has the expertise to format the training in manner that results in the information being imprinted in the long term memory of your employees.

 

 

 

 

 

 

Is Your Ego Getting In The Way?

As an emergency preparedness/active shooter response trainer, one of the greatest challenges is to get new trainees to believe in what we are preaching.  A couple of years ago we were working with a large class A facility on active shooter response.  This was the first time that we had worked with this building.   The culmination of the training program is a realistic scenario based training exercise with role players.  As the date of the training exercise approached, the senior property manager called us and said that a senior member of the building management team was not happy about the exercise.  He was becoming increasingly vocal about how he thought that the exercise was “stupid” and “a waste of time”.  Before I go any further, I should mention that this is a veteran engineer who is extremely knowledgeable and highly respected in his field.

The senior property manager was surprised by the engineer’s behavior and wondered if we had any ideas on how to get his “buy in” for the training.  I told the property manager that I had a good idea of why the he was acting this way and that I had a plan to bring him on board.

FIXED MINDSET VS. GROWTH MINDSET

Carol Dweck, Ph. D. is a psychology professor at Stanford University.  A few years ago she published a book called Mindset.  In Mindset, Dweck stated that people view intelligence and learning with one of two basic mindsets.

The first is the fixed mindset.  According to Dweck, “In a fixed mindset students believe their basic abilities, their intelligence, their talents, are just fixed traits. They have a certain amount and that’s that, and then their goal becomes to look smart all the time and never look dumb”.

People with the growth mindset “understand that their talents and abilities can be developed through effort, good teaching and persistence. They don’t necessarily think everyone’s the same or anyone can be Einstein, but they believe everyone can get smarter if they work at it.”

In one of her experiments, Dweck split a group of equally skilled subjects into two groups.  She gave both groups the same, relatively easy puzzle to solve.  When the subjects in the first group completed the puzzle she praised their intelligence.  They were told “You did great, you are so smart”.  When the subjects in the other group finished the puzzle she praised their effort.  They were told “way to hang in there.  You worked hard and didn’t give up”.  The nature of the praise for the first group helped foster a fixed mindset.  They did well because they have the trait of intelligence.  The praise for the second group created a growth mindset.

Both groups were then given a series of progressively harder puzzles.  When faced with the challenging puzzle, the subjects in the group that had been praised for their intelligence (fixed mindset) quit.  By their mindset, they solved the first puzzle because they were smart.  What did it mean if they couldn’t solve the harder puzzle?  That they aren’t as smart as testers initially thought.  By comparison, the subjects who had been praised for their effort worked harder and solved the puzzle.

TRAINING APPLICATIONS

So how does this apply to our employee?  He was displaying the traits of a person with a fixed mindset.  He was worried that if he made a mistake in the training exercise it would reveal some shortcomings and hurt his reputation amongst his co-workers.  Commonly, when we see people display a fixed mindset they will fail to give an effort in training.  They will go out of their way to let everyone know that they are just going through the motions.  Instead of trying to learn from their mistakes, they will protect their ego by not trying.  The problem with this mindset is that we don’t have a chance to learn from our mistakes.

Whenever we are learning a new skill we must put our ego aside and adopt the growth mindset.  Accept the fact that when we are learning a new skill, especially in a high stress environment, mistakes are going to be made.  The lasting lessons are learned when we make a mistake, identify the root cause of the mistake, figure out a better course of action and then practice the new action.  Failure should not be transformed from an action (I failed) to an identity (I am a failure).

SOLUTION

It can be difficult to change someone’s mindset from fixed to growth, but it is not impossible.  That being said, there are definitely some Do’s and Don’ts when you are working with an employee who is displaying the traits of a fixed mindset.

Do

  1. Start slow to build confidence. Remember that the trainee believes that mistakes will diminish him in the eyes of his peers.  Give him a task that ensures that mistakes will be kept a minimum.
  2. Praise the action right way. Once they have completed the task successfully make sure to single them out for praise in front of their peers.  The most important part is how to construct the praise.  According to Dweck, people with a fixed mindset look at skill as a trait.  Either you have it or you don’t.  We want them to adopt a growth mindset.  The belief that, through effort, skill can be developed.  When you are commending someone who has a fixed mindset, praise the effort never the ability.
  3. Look for the good. When you have to give constructive criticism make sure to bookend the criticism with praise.  Understand that some people have a fragile ego.  If all you do is point out the areas where improvement is needed you run the risk of them shutting down mentally and emotionally.

Don’t

  1. Never set up for failure. No matter how tempting it may be, don’t ever place someone with a fixed mindset in a no-win scenario just to prove your point.  Not only will they stop being receptive to the training, they might try to get co-workers on their side.
  2. Never quit on a loss. Remember that a big part of learning a new skill is success through repetition.  The person with the growth mindset believes that, through effort, new skills can be learned.  A big part of that is gaining confidence in the new ability.  If the skill is complex, break it up into individual smaller components.  First, practice those components until success and praise the effort.

CONCLUSION

When the date of the exercise came, we made sure to start with an easy training scenario.  During the debrief we singled out the engineers’ positive performance and praised his effort.  When we did this you could see his body language change.  He went from having his head down and arms tightly crossed to having his head up, shoulders back and a big smile on his face.  As that training exercise evolved and the scenarios became more difficult, he continued to give a full effort.  This allowed us to identify areas that needed to be worked on, both with him and with the elements of the response plan.

Today he has become one of our biggest success stories.  Every time that we are in his building he wants to discuss how he is developing the response protocols with his guys or how he has created an improvement to their building systems that enhances emergency response.  The overarching goal of our workplace violence/active shooter response training is to save lives.  If we had approached that first training session differently, the engineer would have mentally quit and all of the potentially life saving facility enhancements that he later put into place would have never been made.
